<p>Says Kelly McCarthy, CEO of <a href="http://www.genint.com/" target="_blank">Genesis Integration</a>, “and when we tried to get data from the CRM program, the project management system and accounting system to get a clear view of the business, I couldn&#8217;t trust the numbers.”</p>
<p>When a building is being built that requires audio/visual set ups, Genesis Integration does the design and install. Genesis is a construction company that knows audio/visual.</p>
<p>Although the three systems Genesis used were linked, too much time was spent managing three databases. The information was not linked in terms of timing. Data was entered at various times of the month depending on the system or the data. This meant that data was old. Genesis couldn&#8217;t make real time decisions to tighten up cash flow, look at trends and do forecasting. <a title="Solutions360 and NSCA Partner to Provide Members Access to a Best in Class Technology Solution" href="http://www.solutions360.com/solutions360-nsca-partner-technology-solution/">Key Performance Indicators </a>(KPIs) were nonexistent because of poorly organized and recorded data.</p>
<p>Many companies when faced with this challenge, rely on an accounting system to provide KPI information. But when you are run a service business that must also deliver hardware as part of the service, an accounting system is only a snapshot in time of what is going on in the business. It just records history. For a business to make business decisions, McCarthy needed a snapshot in real time of what is going on in the business.</p>
<blockquote><p>When you work in 3 divergent databases, it’s like using a paper and pencil,” said McCarthy. “You write it down and then erase it if you don’t like what comes out the other end because it does not reflect reality.</p></blockquote>
<h3>Solving the Problem</h3>
<p>Genesis knew they needed to make a change and find a single platform to manage all of the key components of the business. The challenge was to find something in the market what would work. This process would be the single largest risk to the business. “We wanted to have much tighter <a title="ERP and BPM with BI: When 1+1+1=4" href="http://www.solutions360.com/erp-bpm-bi-business-intelligence/">process control</a>,” said McCarthy. “But we found that you can’t do process control work until you solve the software problem. Get the tools and then put processes around them.”</p>
<h3>The Solution</h3>
<p>After an exhaustive search that included big names, the company thought the solution was a software as a service (SaaS) product from Europe that was gaining momentum in the industry. After reviewing the product and conducting due diligence, they went to visit a company using it. Management was happy but the users were unhappy.</p>
<p>The base for the program was built in Europe for another vertical market and the software firm had attempted to make changes for the integrator market. The product was not North Americanized and had no solid US support. So Genesis went back to the management team and started asking people in their industry what they were using and how that was working for them. This difference has translated itself into much better cash flow management, we cut our accounting department in half in six months, and we are seeing efficiencies in places we could not have predicted.</p>
<p>“<strong>Now we recognize revenue in actual real time. When a piece goes out the door it hits the P&amp;L statement almost instantly</strong>”.</p></blockquote>
<p>Having one bucket to draw from creates incredible opportunity to get necessary information in very creative forms. The system also has a document management component. We hope to be paperless within six months. There are a bunch of other aspects too numerous to name like project management via the web, blackberry integration for technicians, GPS integration for service calls, etc.</p>
<h3>The Results</h3>
<blockquote><p>“It was an integral part of enabling our growth last year with an <strong>80% increase in revenues while using $1.5M less cash to do so</strong>.  Enough said; this investment has paid for itself many times over.”</p></blockquote>

<p>I hear from many people in operations that they are often setup to lose money on jobs before they <a href="http://www.solutions360.com/psa-software-overview/operations-management/resource-scheduling/">schedule a single resource</a> to the project because the labor estimates they are obligated to meet are not realistic.  With all the variables that can negatively affect the delivery of a job you certainly don’t want to start without enough hours to complete the job on paper.  That only leads to rushed work, which leads to re-work or it leads to profit killing overtime.</p>
<p>So, how do you properly calculate the resources needed for a job during the bidding process so you are not setting up a losing situation even before the job is awarded?</p>
<h2><b>Here are two important bidding best practices:</b></h2>
<h3>1. <b>Know what steps and skills are required to resource the job appropriately.</b><b> </b></h3>
<p>First, use a <a href="http://en.wikipedia.org/wiki/Work_breakdown_structure" target="_blank">work break down structure</a> (WBS) to divide the job into deliverable oriented smaller tasks.  This will help you define the project’s discrete work elements that define the total scope of the project.  This will provide you with the necessary framework for you to come up with your detailed cost estimating.</p>
<p>Once you have your framework laid out you can develop the overall planning of how the job will unfold and natural control points will emerge.  This will allow you to divide the work into increments that will form the statement of work.  With the technical design and engineering work defined, the material schedule, the staging labor and installation labor broken out you can plan what resources are required when.  You can plan material deliveries just in time and ensure human resources are planned to optimize their time and skills to ensure an efficient delivery is scheduled.  Ideally this type of breakdown is templated so you are always working with your internal best practices of the actions needed for a successful and profitable outcome.</p>
<h3><b>2. Benchmark and template your labor standards.</b></h3>
<p>One of the most difficult things to do when bidding a job is to calculate your labor estimates.  With margins so low on material, labor is your best lever to affect profit; unfortunately it can have both a negative or positive affect so accuracy in your bids is the first step to success.  When done well, this step will allow you to win business you can make a profit on as well as to ensure your installers have the best chance to deliver or exceed on the <a href="http://www.solutions360.com/s360-blog/industry-discussion/solutions-360/increase-project-profitability/">profit projected</a> on the estimate.</p>
<p>There are basically two sources of information to consider at this stage of your bid.</p>
<div style="padding-left: 30px;"><span><strong>a)</strong> The first is to look to industry standards or benchmarks on various tasks, their difficulty and the hours required for a proper installation. A great resource for this information is from </span><a href="http://www.nsca.org/">NSCA</a><span> and their </span><a href="http://www.nsca.org/Home/IndustryResearch/LaborInstallationStandards/tabid/257/Default.aspx">Labor Installation Standard</a><span> report for 2013.  According to NSCA’s research, </span></div>

Another example is when contractors are required to create an integrated solution which may include computers, switches, racks, cabling, power units, design and engineering work and other consumable materials that go into the final solution and all of those costs need to be incorporated to determine total cost.</p>
<p>Additionally, the amount of waste, setup, and staging should also be accounted for on projects, as a bidder will have to compensate for the additional expense of these leaks in the processes. Items of work that use pre-manufactured products will have little, if any, wasted material or time. However, other products need to be first designed, engineered and built out. This can be a real art to account for you if you don’t have a repository of information showing exactly what was involved in the last similar job you did of this nature. With access to this information you can really nail down your true costs to apply to the next project bid.</p>
<p><strong>2. Are you including warehousing, handling and shipping costs?</strong></p>
<p>The cost to transport large quantities of materials to a job site can be a real hidden killer of project profitability. Depending on the job location and where material is coming from, this cost is often overlooked and simply calculated as a bulk “shipping” cost. But distance, weight and complexity of the equipment being shipped can skew costs into the red on the balance sheet. Having a better job cost accounting process in place can help with more accurate calculations of warehousing, handling and shipping costs for a specific job you are bidding on. There are also opportunities to save money through consolidating purchases across projects while still maintaining just in time cost savings.</p>
<p><strong>3. Do you know what materials you have in-house?</strong></p>
<p>Many companies do not have accurate tracking of what is in stock and what needs to be ordered. This often leads to over-ordering something that could have been used from the last project. Being able to track:</p>

<li>what has been ordered,</li>
<li>what has been used, and</li>
<li>what has been re-stocked</li>
</ul>
<p>is the key to the “art” of proper job costing. This also allows you to cut down on expensive vendor re-stocking fees and inventory write-offs.</p>
<p><strong>4. Do your estimated hours accurately reflect what happened on past projects?</strong></p>
<p>Sometimes, when a project is completed, the proper post-mortems are not done to analyze whether the hours estimated to complete were properly quoted to reflect systemic cost overrun areas. This has a rollover-effect that means the next project’s profitability suffers in the job costing process before it even begins if you didn’t accurately consider &#8216;actual&#8217; hours on past projects and look at the<em><strong> &#8216;why&#8217;</strong></em> behind variances. Equally important is the opportunity to look for increased profit on past projects; areas that came in under budget. This allows you to know exactly where you are when considering lowering a bid while safely maintaining margins.</p>
<p>Being able to track and analyze project hours from project to project is more science than art if a proper system is in place to manage these details in real time. Regardless of whether these hours are tracked in a project management system or an Excel spreadsheet, these hours are a profit drain or a missed opportunity if they are not realistically calculated and estimated from one project to the next.</p>
<p><strong>5. Do you have a proper job costing review in place?</strong></p>
<p>We all remember how painful it was in high school to have a parent or friend edit our English essay, but regardless of how skilled the editor was, it increased our chances of a better grade. A second set of eyes never hurts, so many companies institute a formal project bid review process in order to make sure:</p>
<ul>
<li>they have not missed anything,</li>
<li>they are using accurate time and materials costs,</li>
<li>they have not over-quoted or under-quoted the project, and</li>
<li>they are using real numbers in the project bid, not just what they feel happened on the last job.</li>
